1. The Problem After Setup Ends

Most connected hardware companies invest heavily in onboarding. Guided setup, first-run experiences, progressive tutorials. The user finishes setup, gets a positive early signal, and has a decent first session.

Weeks later, that same user reappears in the support queue, a return box, or a one-star review. The device didn’t stop working. Something changed in the user’s real world and the product didn’t adapt. A feature that would have helped went undiscovered. A process completed once at setup needed revisiting, and the guidance available at that moment wasn’t enough.

Real hardware failures exist. But a significant share of what gets counted as hardware failure is a product design issue — the user experience after setup is under-built, and the distance between what the product requires of users over time and the support it actually provides is where trust breaks down. Here’s why conventional approaches struggle to close that gap, and where AI can help.

2. Why Post-Onboarding Guidance Has Been So Hard

The instinct is to build more structured flows, add more guided sequences, author more conditional logic. Teams do this for good reason, and they often make real progress on the scenarios they anticipate. The issue isn’t that the approach is wrong — it’s that it doesn’t scale well against the kind of variability connected hardware products actually face.

The deeper issue is combinatorial. Connected hardware operates in the real world: different environments, usage patterns, household configurations, conditions that shift over time. The number of scenarios a user might encounter after setup is large and keeps growing. Every product update, every new feature, every new market means more flows to build, more content to maintain, more logic to test. Teams put serious work into this and still find that coverage lags behind the reality their users live in. The maintenance burden grows faster than the coverage does, and the team maintaining it becomes a bottleneck.

3. Where AI Changes The Equation

The reframe we’ve found most useful with clients: AI turns this from primarily a content authoring problem into primarily a context problem. You still define the scenarios that matter most, the guardrails the assistant should operate within, and the intent — get this user to a place where the product is delivering value. What changes is that you’re no longer trying to author every path through every scenario by hand. You give the AI access to the user’s context — what they’ve set up, what they haven’t, what’s changed, what they’re asking about — and it handles the variation within the scenarios you’ve defined, including the phrasings and edge cases you couldn’t have anticipated up front.

This matters for three specific post-onboarding problems that have been persistently hard to solve at scale.

The user’s situation changed and the product didn’t adapt. 

A new variable, a seasonal shift, a different person using the product. What worked at setup no longer applies, and the user reads this as “the product broke.” An AI layer with access to the user’s context can recognize the mismatch and guide them through what needs to change, across a range of situations that would be impractical to pre-author individually.

Features sit undiscovered while the user struggles. 

Feature adoption in most IoT products drops off a cliff after defaults. Advanced capabilities go unused — not because they’re hidden, but because nothing connects a user’s specific frustration to the specific feature that would address it. An AI layer can make that connection in the moment.

Complex processes need to be revisited, not just completed once. 

Some products require users to repeat or adjust processes as conditions change. Onboarding teaches them once, under ideal conditions. When they need to redo it weeks later under different circumstances, replaying the original walkthrough isn’t the right answer. AI can re-engage with guidance specific to the current situation.

4. What This Looked Like For A Recent Client

We work with a client that makes a connected device used in animal training — a process that plays out over several weeks, with significant variation based on the animal’s breed, size, temperament, and living environment.

The product is successful. Good reviews, strong onboarding, a loyal core user base. But a subset of users would complete setup, have a few good early sessions, and then disengage. Some contacted support. Some returned the device. Others stuck with the product but had a rougher first month than they needed — friction that showed up in lower satisfaction, fewer recommendations, and underuse of features that would have made the product significantly more valuable to them.

Two patterns kept surfacing: users with unusual situations the defaults didn’t cover, and users who, like most of us, hadn’t read the tutorials or watched the videos. Their situations often required adjustments — different approaches for different breeds, different responses to behavioral signals, different needs based on the outdoor environment. Without contextual help, they had no clear way to know what to change, or that there was anything to change.

For years, the planned solution had been a structured training module: branching logic based on breed and size, week-by-week lesson plans, progress checkpoints, conditional paths based on reported outcomes. This plan predated LLMs as a practical option, and even as AI capabilities matured, the vision hadn’t shifted. The assumption was still that solving this meant authoring structured content for every scenario.

The build we recommended instead was a conversational AI assistant deeply integrated with the user’s account, device data, and real-world profile. The assistant knows the animal’s breed, size, and age. It knows the user’s session history, which features they’ve used, and which they’ve never touched.

When a user asks a question or describes a problem, the assistant isn’t starting from zero. It already knows they have a seven-month-old large-breed dog, that they completed initial sessions successfully but haven’t logged one in two weeks, that they’ve never adjusted a setting designed for their breed category, and that their described issue matches a pattern the product sees when users skip a specific stage. The response isn’t generic. It’s: here’s what’s likely happening given your specific situation, here’s what to do next, and here’s a feature you haven’t used that was designed for exactly this.

What made this work wasn’t the AI model. It was the integration. The assistant is wired into account data, device history, and product configuration in real time. Real-world context — breed, size, environment — is treated as a first-class input, not nice-to-have metadata. And the assistant draws on the full depth of the product’s capabilities, including features most users never discover. That integration work was the significant part of the build, and it’s the difference between a chatbot and something genuinely useful.

The cost dynamic matters too. The build was a fraction of the timeline and cost of the planned training module, and it doesn’t carry the same maintenance burden. When the product adds a feature or adjusts its methodology, the assistant’s context updates — no content rewrite required. Structured flows get more expensive to maintain as the product grows. An AI layer gets more capable, because the context it draws from updates naturally and the interaction data it generates makes it smarter over time.

And the user experience improved across the whole user base — not just for users at risk of churning. Every user got a smoother first month, discovered features that made the product more valuable to them, and was more likely to recommend it. It didn’t just prevent bad outcomes. It made the good outcomes better.

5. A Diagnostic Before You Build

When we walk through this with clients, these are the questions we work through first.

  1. What real-world behavior does your product require, and is it a one-time setup or something that needs revisiting as conditions change?
  2. Where do users drop off after onboarding, and what early positive signal might be convincing them they’re done when they’re not?
  3. What’s the missing intervention moment — the specific trigger that should bring users back but currently isn’t being acted on?
  4. What signal could AI act on — a support contact, a usage gap, a stalled process, a configuration that predicts disengagement — to intervene before the user gives up?
  5. Are your support contacts and return rates hiding a user experience problem being attributed to hardware failure?

6. What you learn when users talk to your product

Most IoT companies have visibility into whether the product is being used. What they rarely have is structured data on whether the user is succeeding with it after setup ends.

An AI layer that interacts with users post-onboarding generates exactly this. What they ask tells you what the product isn’t communicating, and where your onboarding has blind spots you can fix upstream. When they ask tells you where the experience breaks: after firmware updates, after seasonal changes, after adding a second device. How they describe problems tells you how users actually think about your product, which is almost never in your terminology.

For many IoT companies, the AI roadmap conversation is all about data insights. Too many miss that this kind of solution is where those insights can start — with the data you don’t yet have about how your users experience your product after the onboarding confetti fades. Build the surface that generates it, instrument it carefully, and earn the understanding over time. When the more ambitious AI capabilities are ready, you’ll have the tools and insight to present them in a way users will actually use.
